After Austrian scientist Karl Landsteiner observed in 1901 that blood from different people sometimes clots when mixed, he identified the major human blood groups, laying the foundation for the ABO system. For this major discovery, which saved millions of lives, Landsteiner was awarded the Nobel Prize in 1930. He did not stop there; together with his colleague Alexander Wiener in 1940, he discovered the Rh factor named after rhesus monkeys, and the combination of ABO and RhD typing gave rise to the eight commonly used blood type combinations such as A+, A-, O+, and O-.
What Landsteiner learned in the laboratory, modern leaders learn on the market every day: differences must be precisely aligned so that the system can function, rather than clot. In business, this “clotting” is most often seen when merging different teams or companies.
A few years ago, the company I worked for acquired another company. And, as expected, rejection occurred that continues to this day. The organizational cultures were completely different, and people from the “parent” company did not make enough effort to understand the other side’s business, which differed significantly from theirs. The result: employees became highly dissatisfied, productivity dropped, projects were delivered with significant delays and incompleteness, and customer dissatisfaction increased. The stress and chaos created by management were also one of the reasons for high employee turnover. Toxicity emerged because cultures and values did not align. This is organizational “blood clotting.” And a major problem, because once a “transfusion” happens, there is no return to laboratory conditions.

Today, I know the problem wasn't the acquisition itself. The problem was that no one tried to understand how the other organization thought. The financials were analyzed down to the last decimal, but the culture wasn't. If a serious “cultural due diligence” analysis had existed at the time, things would have looked different. Not only a financial and operational assessment, but also a test of compatibility in decision-making styles, communication, and tolerance for uncertainty. Instead of a later cultural collision, a structured onboarding could have been implemented: joint working teams in the first months, rotation of people between departments, and clearly defined “bridges” between the two organizations. This would not have eliminated differences, but it would have made them manageable.
A similar pattern occurred last year when a larger, successful company acquired a smaller, also successful one, along with its management team. However, that management team was never able to align with the way the new owners worked and thought. Their view of business was diametrically opposed to that of the new leadership. And naturally, the new owners did not adjust to them; instead, they expected the other side to adapt. In the end, the entire old management team was replaced with a new one.
As in these business examples, in biology things become far more complex once we look beneath the surface. Today, more than 45 blood group systems are recognized, with over 350 specific antigens. So even if you technically have type O-, as I do, your blood still carries a specific combination of many other markers most of us never hear about unless we need a very specific transfusion
On the surface, we all appear compatible. But beneath the surface, every company and every person has hundreds of hidden “antigens” – habits, ego, communication styles, hidden fears. If this deep compatibility is not tested before merging, the system will reject the “transfusion” – the project will fail, and new people will leave.
Just as a top doctor does not perform a transfusion blindly, a top leader does not merge people and teams based solely on surface similarity. The true skill of leadership is not in minimizing differences, but in mapping them in advance – before two organizations are formally merged.
Because once the merger happens, compatibility is no longer tested. It is only the consequences that are managed.
